What did you spend it on? The agent questions that came in before 9 AM. The commission discrepancy you found at 7 PM. The file review you fit in before a recruiting call. The onboarding session you’d rescheduled twice because transactions kept erupting.

Now ask yourself: how much of Tuesday actually moved the brokerage forward?

For most broker/owners, the honest answer is: not much. Not because they lack the drive or the vision. But because the role they’re in, the one they built, doesn’t leave room for it.

There’s a version of brokerage ownership that looks like success from the outside. Agents, closings, a brand. But inside, the broker is the infrastructure: the last line of defense on compliance, the escalation point on every deal in trouble, the person reconciling commissions at night and running onboarding calls between transactions. None of that is leadership; it is a job with a higher stress level than the one you left.

THe Diagnosis
The Five Jobs You're Currently Holding

Before we talk numbers, let’s be specific. The following is the job-count diagnostic we run with every new brokerage partner in week one:

JOB 1

Chief Operations Officer: 8 to 12 hours per week

Building workflows reactively. Resolving agent conflicts. Managing vendor relationships. Making operational decisions that should be systematized, and making them repeatedly, from scratch, because nothing is documented. This is the job that absorbs the most time and gives the least back.

JOB 2

Compliance Officer: 5 to 8 hours per week

Reviewing transaction files for state-specific errors. Managing disclosure gaps. Carrying the background anxiety of knowing one missed addendum or unsigned form could create legal exposure months down the road. Most brokers do this reactively. Very few have a proactive system.

JOB 3

Director of Finance: 4 to 6 hours per week

Calculating commissions. Coordinating disbursements. Reconciling discrepancies that surface after close, when agents are already waiting and patience is short. This function is manageable at 20 agents and unsustainable at 80.

JOB 4

Head of Transaction Coordination: 6 to 10 hours per week

The escalation point for every deal that goes sideways. The title company didn’t respond, the appraisal came in low, the agent missed a contingency deadline. It all routes to the broker. Even brokerages with TC staff often route the hard problems upward. Every time, it’s more hours.

JOB 5

Recruiting and Onboarding Director: 4 to 8 hours per week

Running recruiting conversations whenever there’s a window. Building onboarding materials between everything else on this list. Conducting training that should be documented but lives in the broker’s head. This is the job most brokers want to spend more time on, and the one that gets the least.

The way out is a sorting exercise, not a heroic effort: decide what a broker should delegate, and what should stay yours, then hand the delegable jobs on this list to a team that does them all day.
